An HVAC lead is not a job. It is a phone call, a form or a message that may or may not become a visit, a quote and a signed job. The money you spend on lead generation is decided by how many of those steps survive, and the step you control most is the one nobody counts: whether someone answers.
This guide goes through the seven main ways HVAC companies get leads, what each costs according to the sources we could check, and where each one leaks. We sell AI voice agents, so we care about the leak at the phone. We keep the numbers honest.
The seven sources
Local Services Ads. Google charges per qualifying lead. A September 2026 agency estimate (StackMatix) puts HVAC leads at roughly $30 to $60, and another 2026 benchmark (Webtonic) reports about $51. Google's help page lists what counts as a charged lead, including voicemails and booking requests. Our Local Services Ads guide explains the details.
Google search ads. You pay per click, whether or not the person calls. OpenSEO's October 2026 US estimates put the average advertiser cost per click at about $64 for "hvac google ads," $62 for "hvac lead generation" and $50 for "hvac advertising." Those are what advertisers pay for the clicks, not what a lead costs, and a click that bounces still costs you.
Your Google profile. Free to hold, and it takes real work: the right categories, service areas, photos and reviews. See local SEO for HVAC contractors.
Maintenance agreements. The cheapest leads you have are your own customers. A maintenance agreement puts you in the house twice a year and in front of the same person at renewal.
Referrals. Neighbors, property managers, builders, realtors. You pay a thank you and a reason to remember you.
Direct mail. You pay per piece whether or not anyone calls. It can work for a defined neighborhood and a defined offer, but we found no reliable public cost-per-lead figure, so measure your own.
Social ads. You pay per click or view. Same rule as search: the click is not the call.
Where the money leaks
Every source above ends at the same place: a call that either gets answered or does not. Take one illustration with stated assumptions. Suppose you pay $51 for each of 100 Local Services Ads leads, or $5,100. If you answer all 100 and 40 of them book, each booked job cost you $127.50 in lead spend. Answer 80 and the same 40 percent booking rate gives you 32 jobs, or about $159 each. Answer 60 and you get 24 jobs, about $213 each.
You spent the same $5,100 each time. What changed was how many calls were answered and how fast.
How to score your sources
Track five numbers per source for 90 days:
| Number | How to get it |
|---|---|
| Spend | The invoice or the hours you put in |
| Leads | Calls, forms and messages that came from the source |
| Reached | Leads answered live or called back within five minutes |
| Booked | Visits on the calendar |
| Signed | Jobs completed and their value |
Spend divided by signed is your cost per job. Reached divided by leads is the number you can fix this week.
If you cannot tell which source a call came from, ask the caller on every call: "How did you find us?" An AI voice agent can ask this question every time and write the answer onto the job.
Where an AI voice agent fits
It does not generate leads. It does not run your ads, and it does not change your ranking. It answers the calls your sources produce at any hour, asks your approved questions, books the visit and alerts your on-call phone by your rules. That moves the "reached" number toward the "leads" number.
Our plans are on the AI voice agents page, and our HVAC page covers the whole picture, HVAC marketing that gets found and answers every call. We also compare options in HVAC answering service or AI voice agent.
What to do this month
- List every source that sends you calls, paid or free.
- Count last month's leads and how many you reached within five minutes.
- Cover the hours nobody answers: evenings, weekends, lunch.
- Add a maintenance agreement offer to every completed job.
- Cut or fix the source with the worst cost per signed job after 90 days.
Frequently asked questions
How much does an HVAC lead cost?
One September 2026 estimate puts Local Services Ads HVAC leads at roughly $30 to $60, and one 2026 benchmark reports about $51. Cost per booked job depends on how many leads you answer.
What is the best way to get more HVAC leads?
There is no single best source. Score each by spend, leads, leads reached within five minutes, visits booked and jobs signed over 90 days, and put more behind the one with the best cost per signed job.
Does answering the phone really change lead cost?
Yes. With the same spend, answering more of the paid leads lowers the cost per booked job. Our illustration shows $127.50 per job when all leads are answered and $212.50 when 60 percent are, under stated assumptions.
Lead cost figures are from a September 2026 StackMatix estimate and a 2026 Webtonic benchmark, not from Google. Cost-per-click and search volume figures are OpenSEO US estimates read on October 7, 2026. The cost per booked job example is an illustration with stated assumptions.
