# Carter CPA's & Advisors

A four-partner firm that couldn't tell a referral from a cold lead until the call had already started.

- **Business**: CPA and accounting advisory firm
- **Location**: North Carolina
- **Size**: 4 partners, 14 staff
- **Before**: A brochure WordPress site with a single generic contact form feeding a shared inbox

## As we found it

Carter built its advisory business on referrals from other lawyers and CPAs, plus a steady trickle of cold inquiries from its website. Every inquiry landed in the same shared inbox. Every inquiry got the same generic reply, whether it came from a trusted referral or a stranger.

Tax season buried the partners in requests. They had no fast way to tell a serious corporate-advisory lead from a routine personal return, so a referral from a trusted lawyer got the same "someone will call you back" treatment as a random web form. A few referral sources noticed. Some started sending clients elsewhere.

- **Structure**: Corporate tax, personal tax, and advisory practice groups sharing one reception line
- **Seasonality**: February through April intake volume runs roughly 3x the off-season baseline

They hired for it. Twice.

Carter tried the obvious fix, twice: hire a seasonal coordinator for the overflow. Both times, the coordinator still had no way to tell a corporate lead from a personal-tax filer at a glance. More hands didn't fix a routing problem. The firm needed a system that sorted inquiries before a person ever touched them.

## Sorted and routed before first contact.

The same operation, drawn twice. Switch sheets or slide the overlay to see what changed, and what stayed the same.

- **As found**: Every inquiry in one shared inbox
- **As built**: Sorted and routed before first contact

Overlay

**As found.** Four kinds of inquiry arrive in one inbox. A referral from a trusted lawyer waits in line with everything else.

**As built.** Intake reads engagement type and referral source first, then sends each path to the right calendar.

## What we installed

Product families involved: Client Intake Systems, AI Receptionists and Intake Agents, Follow-Up and Automation, Platform Foundation and AI Business OS.

| Item | System |
| --- | --- |
| 01 | Segmented Smart Website intake with separate paths for referral, corporate advisory, personal tax, and bookkeeping inquiries |
| 02 | Client Intake System capturing entity type, prior-year complexity signals, and referral source before first contact |
| 03 | Qualification logic that auto-tags referral-sourced inquiries for expedited partner review |
| 04 | Calendar Routing sending corporate advisory to specific partner calendars and personal tax to senior associates |
| 05 | CRM Context bundling every intake answer into the client record before the first call |
| 06 | Off-season Follow-Up automation keeping referral relationships warm between May and December |

## How one change led to the next.

Read it left to right. Each step depends on the one before it, from the system itself to what the business felt. Take one out and the chain breaks.

### System change

1. Step 1 Segmented intake identifies engagement type and referral source before anyone picks up the phone
2. Step 2 Referral-sourced inquiries route directly to a partner's calendar instead of the shared inbox

### Behavior change

1. Step 3 Partners spend less time personally screening inquiries that were never going to be a fit

### Operational effect

1. Step 4 Partner time shifts from triage toward billable advisory work
2. Step 5 Referral sources see faster, more attentive handling of the clients they send

### Business effect

1. Step 6 Referral relationships strengthen instead of eroding
2. Step 7 Off-season follow-up keeps the referral pipeline warm going into the next tax season

## What the numbers did.

Monthly consultation requests, counted at every stage. Each percentage is worked out from the counts beside it.

Before: 21.9%

First 90 Days: 65.4%

Of consultation requests reached a held consultation. Before: March (pre-implementation). First 90 Days: July (off-season steady state).

- **Before March (pre-implementation)**: Peak-season inquiries funnel through one shared inbox with no segmentation. Partners triage by hand between client meetings.
- **First 30 Days April (first full month live)**: Segmented intake and calendar routing are live through the tail of tax season.
- **First 90 Days July (off-season steady state)**: Volume drops to its off-season baseline, but off-season follow-up keeps referral relationships active instead of going quiet until next January.

The share that made it through every stage, at each point in time.

| Stage | Before March (pre-implementation) | First 30 Days April (first full month live) | First 90 Days July (off-season steady state) |
| --- | --- | --- | --- |
| Inbound inquiries | 210 Starting count | 195 Starting count | 130 Starting count |
| Reached a staff member | 158 75.2% of prior stage | 186 95.4% of prior stage | 126 96.9% of prior stage |
| Correctly identified by engagement type | 79 50% of prior stage. Weakest stage | 150 80.6% of prior stage. Weakest stage now | 108 85.7% of prior stage |
| Consultation booked | 61 77.2% of prior stage | 121 80.7% of prior stage | 91 84.3% of prior stage. Weakest stage now |
| Consultation held | 46 75.4% of prior stage | 112 92.6% of prior stage | 85 93.4% of prior stage |
| Reached the last stage | 21.9% | 57.4% | 65.4% |

## Other measures in the case.

### Referral-sourced inquiries that reached a held consultation

Before: 22 of 40

After: 17 of 18

55% before, 94.4% after, counted in referral inquiries.

Off-season referral volume is naturally lower, but a far higher share now reaches a held consultation instead of sitting in the shared inbox.

### Partner-level screening time recovered

As found 802.62 hrs/year

As built 57.2 hrs/year

Annual labor cost: $116,380 as found, $8,294 as built. Recovered: **$108,086** a year. Annual totals use 52 weeks. Hours are rounded only for display.

Partner-level screening time, calculated with the Administrative Drag Model at March peak volume and July steady-state volume.

## Who felt the change.

### For the team

Partners see the engagement type and referral source before they pick up the phone. A screening call becomes a scoping call.

### For customers

A referred prospect lands directly on the right partner's calendar. That's what the referral was supposed to get them in the first place.

### Twelve months on

The off-season follow-up keeps referral relationships warm. Carter walks into next tax season with pre-qualified conversations already moving, instead of starting cold every January. That carryover, not one season's booking rate, is what actually compounds.

### How customers see them now

Referral sources and prospects now meet a firm that responds as if it was expecting them, and that has changed how Carter is talked about.

## What this case proves.

You can fix a referral-triage problem with better routing. You don't need to hire more people for it. The bottleneck here was information, not headcount.

If referrals drive your growth, check what a referred prospect actually sees when they visit your site. A generic contact form can quietly undo a warm introduction before you ever get on the phone.

The lesson any business can take from Carter CPA's & Advisors.

## You've read the record. Now let's draw yours.

Every case here started the same way: the business as it runs today, drawn honestly. A call with us does that for yours, then tells you whether the first move is a website, call coverage, connected follow-up, or something custom.
